Acting COO, AI lead2023 to 2026
Part-time, I took a company from zero to €800k with four people, then handed them the tools to run it without me.
The situation
We relaunched the company in 2023 with no team and no clients. The market said it wouldn't work: everyone in home healthcare was supposedly already trained on the regulations. They weren't. The real obstacle was French administration: every course needs paperwork, quality evidence and invoicing across thirteen different funding platforms, none of them with an API.
What I built
- The whole operation from scratch: courses, website, sales, Google Ads
- CRM, invoicing, learning platform, recruiting, support and marketing joined by about 60 automations
- Admin automated end to end: quote to signed agreement, enrolment, certificates, quality evidence, reviews
- AI agent that invoices across thirteen funding platforms with no API
- Quality certification that gates public funding, major non-conformities fixed
- Shared knowledge base connected to Claude, four MCP servers, a team that builds its own agents

Results
- About €800k received in 2026, from zero in 2023.
- 800+ learners in 2026, with four people and no outbound prospecting. Demand still exceeds capacity.
- The largest client, about €200k a year, renewed every year and now roughly doubling.
- The founder built her own sourcing agent after I showed her how: at least 10 hours a week saved.
- The funding-platform paperwork, the worst job in the company, is now done by an AI agent.
- Still running: the team publishes courses and builds automations themselves with Claude. I stepped back in October 2026 and stay on a support contract.
